Do you have a fully populated /usr/X11R6/* tree?  If so, check that
xinit and friends are in /usr/X11R6/bin.    If not, download and
install via ports, or from the XFree86 website.

Also check that /usr/X11R6/bin is in your PATH.

If you need to configure XFree86, first try the ASCII terminal
version: /usr/X11R6/bin/xf86config.  It's simple and doesn't require
any graphics to get started. You must know your card, monitor and
mouse specifics.  Remember to copy the config file to /etc/XF11/XF86Config
before starting X.  Good luck!
