Did you disklabel -B ?
For me it worked and stoped because of a missing /boot/kernel/kernel.ko.
no magic as the kernel got installed without ending in .ko ;(

boot from cdrom - I got it working with burning the 100M disk from
another alpha onto a cdrom.
If you have a fixit cdrom it's much easier.
Maybe you can also win if you have an older loader on the disk with
pressing 'space' quite after the "jumping to bootstrap code" message
and entering the pathname.
