OK, I have got the O'Reilly books on X Admin (volume 8 for R5 and the extra book for R6 both with CD's :-) ), so I'll go and research this angle. Xt being a problem hadn't occurred to me, but just bunging the binaries into /usr/X11R6 still feels too much like a hurried kluge to me rather than a fix.
